American Press Institute logoI get a sense of déjà vu in the American Press Institute’s release this morning of a pair of reports on innovation in news organizations.

An important event in my career was the 2006 release of API’s report Newspaper Next: A Blueprint for Transformation, followed by my efforts to promote and teach the principles of the report to executives and organizations in the newspaper industry. As I noted five years later, and as API’s report today acknowledges, N2 fall far short of transforming the newspaper industry. (We’ll never know if the approach outlined in the report would have helped transform a newspaper company or the whole organization. The industry treated it as a buffet, tasting a few dishes it offered, when it was really offering a new diet. I know of no news organization that came close to attempting the transformation that N2 advocated.)

API’s latest effort to guide innovation in the news industry is a pair of reports released this morning, A culture-based strategy for creating innovation in news organizations by Jeff Sonderman and Tom Rosenstiel, and The best practices for innovation within news organizations by Craig Silverman.

I recommend both reports as important reading for leaders in news operations seeking to be more successful at innovation, especially if organizational culture is an issue for you. But I guess I’m jaded enough that I won’t predict a lot of cultural change as a result of the reports. N2 offered broader, deeper and more specific advice for changing a company. But maybe almost a decade later, some companies will be better able to use the advice API is offering today on workplace culture.

Adding to the N2 echoes of these reports are four mentions of Clayton Christensen in the Silverman report. The Sonderman/Rosenstiel report mentions API’s partnership with Christensen for Newspaper Next, which made heavy use of his principles of disruptive innovation. Between them, today’s reports make 10 mentions of some form of the word disrupt. I’m not sure what to make of this. Christensen’s theories apply to the news business as strongly now as they did in 2006, but I’ll be surprised if newspaper companies ever start operating by them. (The API reports do not share N2’s newspaper focus, studying digital startups as well as legacy media companies.)

I suspect the advice in the API reports might be more effective with news startups, building innovative structures and processes from scratch, rather than in established companies trying to overcome existing cultural problems without screwing up declining products that produce their revenue. Jay Rosen

Jay Rosen

Jay Rosen, one of the leading thinkers in journalism and journalism education, is teaching a “digital thinking” class that I’d love to take and that I might sometime want to teach, stealing liberally from Jay.

But for now, he asked for my feedback. So I’m going to give the feedback here, because I want to spread the word about Jay’s thoughtful approach to digital thinking, as well as milk a blog post from my feedback to Jay. (Ask me a question that would result in a long email response, and I’m going to make it do double duty on the blog, unless it’s a private matter.)

In a Twitter direct message, Jay likened his class to my work on Project Unbolt during my last few months with Digital First Media. My initial reaction was that Project Unbolt was about action and Jay’s class is about thinking, but of course, the two go together. Digital thinking changes how you work and changing how you work changes how you think. One of my first blog posts for my DFM colleagues was about digital thinking.

Below are the main “currents and trends” Jay expects to cover in the class. He wants students in each case to learn “what it means, why it’s important, and where things are going with it.” I encourage reading Jay’s post, which has links to earlier posts he has done, as well as material from others.

What I do here is post Jay’s key points (in bold), followed by some of his explanation and my comments and any links to posts I’ve written that might be helpful. Clayton Christensen, photo linked from API

Clayton Christensen‘s diagnosis of how the newspaper industry blew its Newspaper Next opportunity is dead-on.

In an interview with the American Press Institute’s Millie Tran, Christensen discusses several new disruptive challenges and opportunities in the media. But this exchange hit home with me (I added some links):

What did you think of the industry’s reception of the ambitious Newspaper Next project that you worked on with the American Press Institute back in 2006? Today, would you prescribe different things or in different ways?

CHRISTENSEN: My sense of the Newspaper Next project is that people read it as an interesting, academic exercise but somehow, whether it was our fault or theirs, the report was consumed at the level of the brain and not the heart.

Most newspapers decided that might happen to others but it doesn’t happen to us. And on a day-to-day basis, you don’t feel it until it’s over. And now there are a lot of people who are saying oh my gosh this really is happening in many ways. The degrees of freedom that are available are far more limited now than they were. (more…)

Thanks to Elaine Clisham for reminding me of my contributions to the N2 Blog.  

At a recent reception, a colleague scorned efforts by the newspaper industry in the mid-1990s to appeal to young adults.

I could join that colleague (a former newspaper editor) in criticism of many things newspapers have tried in pursuit of young readers, but he was way off in one point that he made: He said newspapers were crazy to pursue nonconsumers. Who, he asked, ever succeeded by trying to sell to nonconsumers?

“Can you imagine the automobile industry targeting people who don’t drive?” he asked.

In a social setting where I didn’t feel like arguing, I let the comment pass. But it’s a point of view that inhibits innovation.

Let’s flip that editor’s question around: What business ever grew without winning over some nonconsumers?

“Our staff here has been dramatically slashed (we’re down to two news reporters on day shift). It’s quite a change for our paper, which has gained some measure of acclaim for the time, staff we devote to special projects work (which now appears to be a bygone era).

“Unfortunately, smaller staff size is the new reality. One of the things I’m preparing to pitch to upper management is a radical review of what we cover, how we cover it, etc. I know I will face resistance because, well, some people think the approach to community news coverage is a static endeavor. But honestly, with two reporters we can’t be everywhere. And if we try to be everywhere just to please people, rather than focus on what’s really needed, the entire product will suffer.

I just blogged about Christensen’s most recent insights on the news business, Breaking News, in the Nieman Reports. I removed outdated links.

At a recent meeting of well-meaning newspaper executives, somebody suggested convening a reader panel for an upcoming conference. I suggested including some non-readers. A colleague dismissed the suggestion as a waste of time.

I wasn’t feeling particularly feisty, so I didn’t pursue the issue, but I thought the statement, and the lack of a challenge to it from other colleagues, said a lot about our business and where we are.

Wednesday I heard a lot about our business and where we could be. We could be important to those non-readers (non-users or non-consumers might be a better way to describe them).

I spent Wednesday at the Newspaper Next Symposium at the National Press Club. The symposium, which continues Thursday, presents the initial work of API’s project to develop a new business model for the newspaper industry. The project won’t be finished until later this year, but I was excited about what I heard. (more…)

It was déjà vu all over again, as Yogi Berra would say, when I saw that Clayton Christensen was offering the news business advice on dealing with disruptive innovation.

I look back with a mix of pride, gratitude and anger on my experience with Christensen’s partnership with the American Press Institute in the Newspaper Next project. We offered the newspaper business a strategy and process for changing our business model to adapt to the digital earthquake that was destroying our foundations.

If someone had embraced and fully pursued that approach, instead of merely dabbling with it, I think that company would be dramatically better off today than the rest of the news business (it would be so different that we certainly wouldn’t call it a newspaper company, even if it still produced newspapers). I could be wrong, but I’d like that company’s chances. And it could hardly be worse off than its peers are.

And, of course, we’re such a copycat industry that other companies would have followed that company and they would be better off as well. Instead, the newspaper industry copied each other in acting timidly and protectively.

We published the first N2 report in September 2006. That year newspaper ad revenues would decline by 1.7 percent from 2005’s peak level of $47 billionmillion. In my lifetime, newspapers’ print ad revenues had fallen in only seven years, according to Newspaper Association of America data. Only two of those declines were more than 3 percent, none larger than 9 percent. On the other hand, 10 times during my life, we saw double-digit growth in ad revenues.

The newspaper business was used to the gravy train and it wasn’t ready to change. (more…)

I won’t be blogging for a few more days about Clayton Christensen‘s Nieman Reports piece Breaking News, but I want to acknowledge it and encourage reading it. (I’ve been too busy to dig into it, but plan to do so this weekend.)

Mark Potts, one of the smartest voices about digital journalism, calls it “maybe the most insightful, important article on the future of the news business since Clay Shirky’s legendary ‘Newspapers and Thinking the Unthinkable‘.” (I blogged about the Shirky piece when it was published in 2009.)

When I was at the American Press Institute from 2005-8, we partnered with Christensen on the Newspaper Next project. I came to respect his insights about business and disruptive innovation greatly. I wish the newspaper business had followed the Newspaper Next recommendations more aggressively. I encourage people in the business to read Christensen’s latest piece (co-authored by David Skok and James Allworth). And I’ll have more to say on it soon.

Howard Owens gives a great explanation of what makes his journalism venture successful. But he mistakenly extrapolates to some rules about what other entrepreneurs should not do.

I recommend reading Howard’s post Forget “value-added journalism” — Think, disruptive innovation and Kevin Anderson’s post Journalism: What added value will add revenue? Howard was responding to Kevin, so I suggest reading Kevin first, then Howard, then coming back and finishing this.

Howard understands correctly that his venture, The Batavian, is succeeding with a simple formula of providing lots and lots of community news. He isn’t “adding value” with many feature stories or investigative journalism that would take considerable time. Instead, he says, he is following Clayton Christensen’s disruptive innovation formula by providing just “good enough” quality, but lots of it. (more…)

That moment of silence for my iPhone was not mourning. I was just stunned. The sobbing, that was mourning.

For three years now, since the first iPhones came out, Apple’s mobile meth has been at the heart of my innovation pitch.

At the first Newspaper Next symposium in February 2006, Harvard scholar Clayton Christensen used phones as an example in explaining disruptive innovation. I understood instantly. At an intellectual level, I understood Christensen’s story of how Alexander Graham Bell’s original telephone disrupted Western Union and the telegraph business. At a personal level, I understood deeply Christensen’s story of how the original mobile phones – though barely good enough by such standard measures as reliability, audio quality, battery endurance and size – changed communication forever because they offered mobility. Monday night I criticized a Pennsylvania newspaper’s plan to charge loyal online readers to read the obituaries. Today I want to suggest a more innovative, future-focused approach to obituaries.

I was interested that Ernie Schreiber, editor of the Intelligencer Journal-Lancaster New Era, cited my Newspaper Next experience in scolding me for Monday’s post. He clearly had an awareness that N2 was about innovation, but (like many of his peers in the newspaper business) he did not learn the core principles of disruptive innovation that we taught in N2.

One of the fundamental lessons of N2, based on the disruptive-innovation research of Harvard business professor Clayton Christensen, was that innovation opportunities rest in identifying “jobs to be done,” needs people have. Innovators who provide welcome solutions to those jobs are on the path to success, Christensen says. (more…)
